The Silent Drain: How Stress Builds Unnoticed in Oil & Gas Leadership -and What To Do About It

Stress does not arrive with a warning. It accumulates -quietly, progressively, and often invisibly -until the body and mind begin to signal that something is wrong. In oil and gas project leadership, the environment is designed to absorb pressure. We absorb it so well, in fact, that we stop noticing how much we are carrying.
I have worked across some of the most demanding EPC environments in the world involving complex multi-yard campaigns, offshore fabrication, subsea structures. The pace is relentless. The accountability is total. And across those decades, I have watched highly capable professionals -myself included -become so entrenched within their work that the line between high performance and chronic stress quietly disappears.
This is not a theoretical concern. According to the World Health Organization, burnout is now formally classified as an occupational phenomenon -a syndrome resulting from chronic workplace stress that has not been successfully managed. Gallup's 2024 Global Report found that 41% of employees experience a lot of stress on any given day. In the higher-pressure, higher-accountability world of EPC project leadership, that figure is almost certainly understated.
We need to talk about it more honestly.
We Are Wired to Tolerate the Pressure
The oil and gas industry attracts a particular type of professional. Driven. Resilient. Accustomed to operating in conditions where the cost of error is high and the margin for delay is low. These are strengths. But they are also the reason stress embeds itself so effectively within us.
What I have observed -and experienced personally -is that the stress response does not switch off at the end of a working day. On a remote project, the working day rarely ends. You are on-call, on-site, on-display. The cumulative effect is a nervous system that remains in a low-level state of activation for months at a time. The fatigue that builds is not merely physical. It is cognitive and emotional.
The warning signs are often dismissed early on:
• Difficulty sleeping despite exhaustion
• Reduced patience with colleagues or subcontractors
• Making decisions faster than the situation demands -not because you have clarity, but because you cannot slow down
• Losing interest in activities outside the project
• A sense of persistent low-level irritability that has no single cause
These are not character flaws. They are physiological responses to sustained pressure.
The Science Behind What You Are Feeling
When the brain perceives sustained threat -and a project in execution phase, with daily milestone exposure, is a form of sustained threat -it releases cortisol, the body's primary stress hormone. In short bursts, cortisol is functional. It sharpens focus, accelerates response, and prepares the body for action.
The problem is chronic exposure.
Research published in the National Institutes of Health confirms that prolonged cortisol elevation disrupts the neurotransmitters responsible for learning and memory. Studies cited by the CDC show that chronic stress is associated with thinning of the prefrontal cortex -the region of the brain responsible for rational decision-making, risk assessment, and emotional regulation. In practical terms: the longer you operate under unmanaged stress, the more your ability to make sound judgements begins to degrade -precisely when the project needs you to make your best calls.

This is not a soft issue. It has direct operational consequences.
Eagle Hill Consulting's November 2025 survey found that 55% of the US workforce is currently experiencing burnout -a six-year high. Gallup estimates that diminished productivity due to poor mental wellbeing drained $438 billion globally in 2024. Within the oil and gas sector, where project decisions carry multi-million-dollar consequences, the cost of impaired judgement is not hypothetical.
How We Fall Into the Stress Trap Without Noticing
In EPC environments, there is a particular pattern I have seen repeat itself across projects. It follows predictable progression:
The project enters a critical execution phase. Milestone pressure intensifies.
Informal accommodations begin: earlier starts, shorter breaks, fewer rest days.
These become normalised. The team accepts them as the operational baseline.
Recovery time between peak periods shrinks. The body and mind stop fully recovering before the next cycle begins.
Performance appears stable -or even improves in the short term -but the underlying reserve is depleting.
A point arrives where the margin runs out. The individual is making fast decisions from a place of depletion rather than clarity.
The trap is that the system rewards the early stages of this cycle. High output is visible. Exhaustion is private. And within a culture that values endurance, admitting fatigue feels like weakness.
It is not. It is information.
The Physical Reality You Cannot Ignore
Stress does not stay in the mind. It moves through the body with measurable consequences. Across high-demand professions, the documented physical indicators of chronic occupational stress include:
Persistent fatigue that does not resolve with sleep
Cardiovascular irregularities -elevated heart rate and blood pressure at rest
Suppressed immune function -more frequent illness during high-pressure phases
Disrupted appetite -either loss of appetite or reliance on high-stimulant intake (caffeine, sugar) to sustain performance
Musculoskeletal tension -particularly across the neck, shoulders, and lower back
I have sat in project team meetings where I could read the physical state of every person in the room -and I have been that person too. The tension is visible. What is often invisible is the cumulative nature of it, and how far back the drain actually began.

A Structured Approach to Recovering Control
There is no single intervention that resolves chronic occupational stress. But there is a structured approach -and structure, in my experience, is exactly what this environment responds to. The same discipline we apply to fabrication governance and execution frameworks can be applied to managing our own operational capacity.
What follows is not a wellness list. It is a practical framework for professionals operating in high-demand environments.
Step 1 -Recognise the pattern before it compounds
The first intervention is awareness. Build in a weekly self-assessment -no more than five minutes. Are you sleeping? Are you eating? Are you able to take a genuine break during the day? If the answers are consistently no, the pattern has already begun. Recognition is not a concession to weakness. It is early intervention.
Step 2 -Protect recovery with the same discipline as project milestones
Rest is not optional. It is a performance requirement. Schedule genuine disconnection time in the same way you would schedule a critical path meeting. If the project does not accommodate this, escalate it as a resourcing risk -because that is precisely what it is. WHO research confirms that every £1 invested in mental wellbeing support returns £5.82 in productivity. The business case is clear.
Step 3 -Create physical movement as a daily control mechanism
In high-demand environments, the body's stress response is physiological. It needs a physiological outlet. Even 20–30 minutes of physical movement daily -walking, stretching, light exercise -produces measurable reductions in cortisol and improvements in cognitive function. This is not a lifestyle preference. It is a biological necessity for sustained performance.
Step 4 -Separate the person from the project
One of the most common patterns I have seen -and one I have personally had to address -is the gradual merging of professional identity with project outcome. When a project is struggling, you feel that you are struggling. When a decision goes wrong, it becomes a personal failure rather than an operational event. This blurring is a significant stress amplifier. The project is a scope of work. You are not the scope of work.
Step 5 -Create genuine conversation within your team
Mental Health UK's Burnout Report 2025 found that only 32% of workplaces have formal plans to spot chronic stress and prevent burnout. The gap is not in awareness -it is in accountability and conversation. Within your team, normalise the discussion. Ask how people are doing and mean it. Notice when someone's decision-making slows or their engagement shifts. These are operational signals, not personal matters. A team that communicates about its own capacity is a more resilient team.
The Performance Argument for Looking After Yourself
Everything that makes you effective as a project or construction leader -your judgement, your ability to read a situation, your resilience under pressure, your capacity to hold others accountable while remaining fair -depends on a level of personal wellbeing that chronic stress systematically erodes.
I am not suggesting that the pressures of this industry are avoidable. They are not. What I am saying is that they are manageable -but only if we treat our own capacity with the same rigour we apply to every other critical resource on the project.
The best leaders I have worked alongside over forty years were not the ones who never felt pressure. They were the ones who understood how to carry it without letting it accumulate unmanaged. That is not a soft skill. It is a leadership discipline.
